ChatGPT now builds calculators inside answers — generic tools just became invisible. If your lead magnet is a standard formula on a landing page, the chatbot answers without the click, the email, or the attribution. Commodity math no longer earns pipeline.
What survives this shift?
Tools powered by data only you have. Customer usage, billing history, account context, proprietary benchmarks — anything behind a login or inside your dataset. Generic inputs produce generic tools; proprietary inputs produce moats. Audit every calculator against one question: could a chatbot replicate this without us?
What should SaaS teams do this month?
Split the toolbox in two. Keep generic calculators as ungated goodwill. Rebuild the keepers around logged-in or customer-specific data, and gate those — the email is earned by exclusivity, not by a form on commodity math. Track calculator-page conversions separately; that is where the drop shows first.
What is the bigger lesson?
Differentiation moved one layer deeper. First it was content, then tools, now data-connected tools. Each wave commoditizes the previous surface. Build on ground only you own.
